There is no correct universal budget split. There is a correct process for finding yours, and a correct cadence for revisiting it. This guide gives you both, based on how we allocate media budgets across GCC accounts.
Start from funnel economics, not platform popularity
Budget follows unit economics. Establish three numbers first: allowable CPA (what a lead or sale can cost given close rates and margin), current CPA by platform, and marginal CPA — what the next SAR 1,000 buys on each platform. Most accounts allocate by historical average; growth comes from allocating by marginal return.
The role-based allocation model
| Role | Platforms | Typical share (lead gen) | Typical share (e-comm) |
|---|---|---|---|
| Capture demand | Google Search, Shopping | 40-60% | 25-40% |
| Create demand | Meta, TikTok, Snap | 25-40% | 35-50% |
| Recover demand | Retargeting everywhere | 10-15% | 10-20% |
| Experiment | New platforms/formats | 10% | 10% |
These are starting heuristics, not targets. A B2B services firm with expensive clicks will skew toward paid social; an emergency-services advertiser will live on search.
The allocation review cadence
- Weekly: pacing checks — is spend landing where planned? Delivery problems masquerade as performance problems.
- Monthly: marginal CPA comparison across platforms with consistent attribution rules.
- Quarterly: role-level review — is the demand-creation layer actually feeding the capture layer? Check branded search volume as the tell.
- Annually: platform mix challenge — test the channel you have written off with proper creative and budget. Markets shift.
Common allocation mistakes
- Last-click budgeting: undervalues demand creation until it withers, then overvalues brand search that harvests it.
- Panic reallocation: moving 40% of budget in a week resets every learning phase and destroys the data you need to decide.
- Testing budgets that are too small to read: SAR 2,000 "tests" of TikTok produce folklore, not findings.
- No experimental reserve: every riyal committed to proven channels means zero information about future ones.
Attribution is the prerequisite
None of this works with platform-reported numbers alone — every platform grades its own homework. Use one source of truth (GA4 with proper UTM discipline, plus platform data directionally) and accept that some cross-platform influence is real but unmeasurable. Our media buying service runs this allocation discipline as a managed practice; see also cross-platform attribution.
Google Ads or Meta first for a new business?
Search if demand for your category is provable (people search what you sell). Meta if you must create demand or your category is searched generically. Many need both, sequenced.
How do I know when to scale a platform?
When marginal CPA stays flat after a 20% budget increase over two weeks, the platform has headroom. When it degrades, you have found the ceiling.
